Most e-commerce sellers start the same way. A winning product on AliExpress. A dropshipping app. Orders come in, margins look fine.

Then it stops working. Delivery takes too long. Quality changes from one order to the next. A competitor sells the same product for less, with their own logo on it. You realise the money is not in reselling someone else's stock. It is in buying from the factory, under your own brand.

That is where a China sourcing agent comes in. This guide explains what an agent actually does for an online seller, when you need one, what it costs you if you get it wrong, and how to choose.

Who this is for

  • Shopify and DTC brands moving from dropshipping to their own inventory.
  • Amazon and marketplace sellers launching private label products.
  • COD sellers on platforms like YouCan or Lightfunnels who need stock close to their customers.
  • TikTok Shop and social sellers who found a product that sells and now need volume.
  • Brand owners with a custom product, a mold or their own packaging.

If you sell online and your products come from China, the rest of this guide applies to you.

When you need a sourcing agent

You do not always need one. You probably do when:

  1. You are moving from dropshipping to bulk orders. One wrong batch now costs you hundreds of units, not one refund.
  2. You want your own brand. Logo, packaging, colours, inserts. Factories handle this, but someone has to specify it and check it.
  3. You buy from several suppliers. Five suppliers means five sets of samples, payments, inspections and shipments.
  4. Your reviews mention quality. Returns are eating your margin and you do not know which part is failing.
  5. You cannot be in China. Someone has to visit the factory, see the goods and say no when something is wrong.

What a sourcing agent does for an e-commerce seller

A good agent does not just find a supplier and forward a quote. The work is in six steps.

1. Turn your product into a specification

"Same as this listing" is not a specification. An agent turns your product into a list a factory can be held to: materials, size, colours, components, packaging, labels and the tolerances that matter to your customer.

2. Find and verify the factory

Search platforms are full of trading companies posing as factories. An agent checks the business licence, visits or audits the factory, and confirms it can export. Some good workshops cannot export in their own name; our guide on buying from a factory without an export licence explains how that is handled.

3. Compare quotes on what is inside, not just the price

Two quotes for the "same" product are rarely the same product. We showed this in our teardown of two identical-looking products $0.20 apart: the cheaper one used a weaker motor. An agent asks for component lists and opens the samples before you choose.

4. Samples, approval and the reference sample

You approve a sample made with the real production materials. That sample becomes the reference the factory must match. Every change after that is written down, not agreed in a chat.

5. Production follow-up and inspection

The agent follows production dates and inspects the goods before they leave the factory: quantity, appearance, function, packaging, labels. If the batch fails, you decide what happens next before you pay the balance. See your options when a pre-shipment inspection fails.

6. Consolidation, export documents and freight

Goods from several suppliers are received at one warehouse, counted, labelled if needed and shipped together, with one set of export documents. Then the agent books express, air or sea freight to your country.

The money math of skipping it

Here is an example. These are illustrative numbers.

  • You order 2,000 units directly, without inspection, to save on service fees.
  • 8% of the batch has a defect your customers notice. That is 160 units.
  • At $25 a unit, that is $4,000 in refunds, before return shipping, platform fees, ad spend on a listing with bad reviews, and the next batch you now have to rush.

An agent costs you money. A bad batch costs you more, and it keeps costing you through your reviews.

Sourcing agent, marketplace or dropshipping agent?

  • Buying direct on a B2B marketplace: cheapest on paper. You handle verification, samples, inspection, payment risk and shipping yourself. Fine for simple, low-value products and small tests.
  • Dropshipping agent: ships single orders to your customers. Good for testing. Weak for branding, quality control and margins at volume.
  • Sourcing agent: works for you at factory level. Best when you buy in bulk, want your own brand, buy from several suppliers or need quality you can stand behind.

Many sellers use all three at different stages. Test with dropshipping, then move your winners to a sourcing agent.

How to choose a sourcing agent

Questions to ask

  1. Will you tell me the factory's name and show me its documents? You should know who makes your product.
  2. What exactly does your inspection check, and do I get photos and a written report?
  3. How do you charge? A commission, a service fee or a margin built into the price. All can be fair. Hidden margins are not.
  4. Who receives my payment, and when is the factory paid?
  5. Can you consolidate goods from several suppliers and handle export documents?
  6. Who will I talk to, and in which language?

Red flags

  • The agent refuses to name the factory.
  • No inspection photos, only "everything is OK".
  • Payment requested to a personal account with no contract.
  • The cheapest quote is always the recommendation.
  • No answer on who exports the goods.

How Kuai Sourcing works with e-commerce sellers

Our founder Hamza Balakbiyech at the cross-border e-commerce forum of the China International Import Expo in Shanghai, November 2025.

We are based in Shanghai and work with online sellers and brand owners shipping to more than 85 countries.

  • Verified suppliers: 1,400+ audited suppliers. We usually look for ISO 9001 certified factories.
  • Quality control: 250+ quality inspectors. You get photos and a written report before the goods leave.
  • Payment control: we release the factory's balance only after inspection.
  • One shipment: we consolidate goods from several suppliers and handle export documents, through 24 logistics partners.
  • Quotes usually within 24 hours. Complex requests, or requests missing key details, take longer.

Working with us is not "tell us what you need and we resell it to you." We look at the full set of materials, because your product is only as good as its weakest part. We grow when our clients grow, and it does not matter where you are starting from: first order or fiftieth.

Frequently asked questions

What order quantity do I need?

It depends on the product and the factory. Existing products with your logo often start lower than fully custom products. A good agent negotiates a first order you can afford to test.

How long does it take?

Sampling, production and inspection usually come before shipping, and production time varies by product. Ask for a timeline per step, and plan around factory holidays such as Chinese New Year.

Do I need my own brand to use a sourcing agent?

No. But branding is where an agent adds the most value, because your logo, packaging and specification need someone to check them at the factory.

Can you ship to my country?

We ship by express, air and sea to more than 85 countries. Send us your product and destination for a quote.
